California Housing Finance Agency (CalHFA) Infiniti was responsible for the overall management and timely completion of a number of CalHFA projects while mentoring staff new to the project management role. Infiniti’s Project Managers managed three Agency projects, including the first phase of the Financing Automation Project which included two sub-projects: 1) Debt (Bond) Management, and 2) Investment Management. The goals of the project were to document “as-is” processes, define program and functional requirements, identify potential solutions, and develop project initiation documentation. Infiniti's Project Managers were also responsible for implementing a project management infrastructure for the Multifamily Loan Origination System project (designing, building and implementing a technology solution.) Finally, Infiniti’s Project Managers provided project management support to the Fiscal Services Automation project (responsible for developing the SOW and supporting the business process analysis, requirements definition, and solution selection for replacing CalHFA’s financial systems.) In all projects, Infiniti’s responsibilities included defining and managing the scope and objectives of the project, defining and coordinating staff participation on the project, managing the project schedule and risks, defining and implementing change management procedures, developing project metrics, and reporting on project progress. Infiniti’s Project Managers were also responsible for coordinating vendor efforts, including definition, review and feedback on vendor project deliverables, and vendor schedule and deliverable oversight. Infiniti assisted the Information Technology Division with developing, documenting, and implementing processes to support successful project management. In order to accomplish this, Infiniti’s consultants completed an assessment of existing project management processes, structure, and tools. Based on the results of this assessment and the identified areas of opportunity, Infiniti’s consultants worked with Information Technology staff to implement recommendations, which included development of project tools (templates for project initiation, planning, execution, and controlling) and procedures (change management, risk management, communication, etc.) In order to assure effective implementation and knowledge transition, Infiniti’s project managers mentored IT project managers who were utilizing the new tools and processes. |
